The Valley of Death! Be careful! Create Operational Excellence and Organizational Agility

The world cup Brazil 2014, the winner is Germany. Joachim Löw explained that they applied a strategic development and implementation plan during the last 10 years to win the world cup. 10 years are not a short period. In business terms, they applied long-termism for growth, profitability, competitive advantage and highest customer value. They created organizational alignment. In other words they created operational excellence and organizational agility.
During the global downturn, many companies focused on to cut costs and increase the efficiency. They saved money and now they have to decide how they will spend this money in structural and executional changes, improvements in marketing and innovation strategy, and fueling new competitive growth.
A Turkish company was in 12th in ranking at 1987. This company is the market leader after 2001. Because leadership created operational excellence and organizational agility in an innovative way. The most important key factor in this superior success is related to its leadership experience, know-how and strong personal skills.
When we established jar baby food business, we have completed factory 6 months earlier and we developed organic fruit and vegetable supply in one year in Turkey. All were good examples of operational excellence and organizational agility.
In today's hypercompetitive business world companies should create operational excellence and organizational agility. They should have true leadership and skills, innovation strategy, excellent information technology and company knowledge to create a high-performance organization. On the other side organizational agility is becoming an important parameter to compete with local and global competitors.
What is Operational Excellence?
It is the design and the performance of the integrated systems and processes that create ongoing improvements and excellence in strategic, competitive, and operational value through speed, flexibility and cross-purpose adaptability and also focusing on the customer's needs and keeping the employees positive and empowered with the strategic purpose.
The key parameters of operational excellence are process performance, process outcomes and value generated through company knowledge, organizational structure, technologies, process execution and people in the organization.
An effective design and implementation of business architecture should be performed to create a high-performance organization that achieves operational excellence.
The leadership should perform greater speed, minimum human intervention and highest quality through its technology, information technology, human performance and knowledge. They have to minimize transaction costs and maximize created value to have operational excellence. Of course designing a lean management system and creating a well aligned organization will be very effective to create operational excellence.
The leadership can perform a benchmarking to see their performance in creating operational excellence. They can do these benchmarks through intra-company, intra-industry and cross-industry to see their real performance. Of course benchmarking has some benefits and limitations and company should consider all of these.
Therefore companies should design, develop and implement a business process that creates a strategic value, having low cost & flexibility & longevity, applicable to different areas, providing a flawless execution, and also having adaptable, sustainable, and meaningful performance targets . Of course continuous improvement and innovation should be performed to keep the operational excellence.
What is Organizational Agility?
Organizational agility is the essential enabler of the operational excellence or a high-performance organization in today's hypercompetitive business world to keep growth, profitability, transient competitive advantage and highest customer value.
It is the capacity of the organization to quickly and efficiently create, redeploy, reconstitute, reallocate the resources in a manner which optimizes their use in an environment or allows them to create new core processes and competencies to create a higher customer value before than competitors.
The ability to be agile is directly related to organization's human performance and the processes and technologies of the organization that have.
What should you do to create an operational excellence and organizational agility to create a systematic growth, profitability, transient competitive advantage and continuous competitive innovation?
1- Remove shoddy leadership and create an organization that fully focus on organizational alignment, good communication & collaboration, short and long-term marketing and innovation strategy and effective lean management faster than local and global competitors.
2- Align roles and responsibilities and work with the best performers, decision makers and problem solvers before than competitors. Develop the most highly-qualified, capable and flexible workforce within the organization.
3- Work with leaders/managers that have true experience, know-how and excellent skills (including high emotional intelligence).
4- Establish an innovation department. Work with the true achievers that have strong experience, knowledge and great skills in strategic management. Create new products, services, networks and go to the new markets before than others.
5- Make competitive intelligence. Take action faster than your local and global competitors.
6- Make a long-term sector analysis and risk management. Reconfigure your business accordingly.
7- Don't fall into average leadership trap that has a ratio of 82%. Otherwise you will fail in long-term term.
8- Understand your competitive essence. Why should customers prefer your products and/or services?
9- Formulate and implement your operational excellence strategy in regards its structural and executional elements . Ask the questions of "Why", "Who", "What", "How", "Where" and "When".
10- Create excellence in complexity management.
11- When you create company's long-term marketing and innovation strategy, you should focus on operational excellence, organizational agility, product/service leadership and customer loyalty through building a strong and effective brand management and winning sales strategy.
12- Alignment should be your operating, innovating and competing model towards achieving strategic management and operational excellence with together organizational agility.
13- Create a regulatory process that is strategic and efficient in regards the company purpose.
14- Everyone in the company from top to bottom should know the main objective of the business and take action accordingly on the exact time.
15- Be transparent and improve transparency.
16- Implement a performance based, collaborative and innovative culture within the organization.
17- Improve the executive decision speed/quality.
18- Initiate a continuous learning and development program to create a high-achieving organizational culture.
19- Communicate the company purpose/strategy to achieve understanding, commitment, and desired action.
I am confident that innovative manufacturing companies can enjoy a bright and competitive future through working with true leaders/managers and people who have excellent experience, know-how and good personal skills. So that they will not fall into the Valley of Death.

Do you have Good Leadership and Management to achieve Sustainable Growth, Profitability & Competitive Efficiency?

Look at your around in the business world. Some companies are growing well. On the other hand some others are not growing well and they are failing. It is clear that we are entering into a hypercompetitive business world. Of course this creates new difficulties and also opportunities.
Strong leadership and management is a key factor in creating of growth, profitability, competitive advantage, and high customer value, fostering innovation, unlocking the potential of the company workforce, and ensuring organizations have the right strategies to drive the productivity and organizational agility.
Remember Fortune 500 companies after 1955, you will see that many of them failed.
According to my experience, many organizations are failing to achieve their full potential due to managerial shortcomings, weakness in experience and know-how, and a lack of strategic thinking, problem solving and decision making before than others.
Companies should overcome these weaknesses and improve their leadership and management capability. They have to develop and implement a culture of self-reliance and dynamism for now and future.
How is the situation in today's hypercompetitive business world?
Now we can look at the research results about the effect of strong leadership and management in growth and profitability.
1- Most of the leaders are thinking that they are good leaders. In reality only about 18% of leaders are truly high achieving leaders (Jay Hall, Teleometrics International) and remaining 82% is average or worse leaders.
2- Ineffective management costs £19billion to UK economy per year in lost working hours (Department BIS, UK).
3- 43% of managers defined that their own line managers are ineffective and only one in five (20%) are efficient or qualified in the UK (Department BIS, UK).
4- Companies fail to choose the right talent for the job is about 82% (Gallup).
5- Nearly 75% of companies in the UK have a deficit of management and leadership skills in 2012.
6- Average leadership, or worse leadership, or poor leadership or incompetence or bad management of company executives causes 56 % of corporate failures (Department BIS, UK).
7- 63% of employees worldwide are not engaged in their jobs (Gallup). This is relevant to the managers or leaders. It is clear that effective management can significantly improve levels of employee engagement. This is a reality.
8- If you improve a single point in management practices (rated on a five-point scale), this will create an increase of output at 25% in labour force or 65% increase in investing capital (Dep. BIS, UK).
9- A study showed that developing and implementing a best-practice management can result in a 23% increase in organisational performance measures. This shows that strong leadership and management are critical for the success of a business in today's tough economic climate and increasing international competition.
10- Employee engagement is very important for business performance. For example engaged employees have less sickness absence as 2.69 sick days per year and the disengaged take 6.19 per year. This creates a cost value to the UK economy as £17bn a year in 2011 (Dep. BIS, UK).
The consequences of average leadership and management
1- You will have business costs. For example in the United Kingdom, the annual poor leadership and management cost is about over £19 billion.
2- Incompetence and poor management will create failures in 56% of companies and can be saved 40% of business failures if professional support or hiring good leadership and applying good management before than failure.
3- When we look at Fortune 500 after 1955, many of them failed. Because they didn't invest in good leadership, competitive innovation, long-term sector analysis, competitive intelligence, innovation management and changes in customer needs in the long-term. They tried to keep their own business and didn't adapt to new business competition.
What should we do to create good leadership and management?
The practical solution is to work with the truly effective leadership and apply right management in the organization. This can be performed by hiring truly effective leaders who have strong experience, know-how and skills including good emotional intelligence. This is not easy!Because average leaders can hire average people! Be careful!
1- Truly effective leaders have a well planned, developed and implemented long-term marketing and innovation strategy and a clear vision and the capability to communicate and collaborate that vision to others so that they are engaged and inspired to share it and work collaboratively to achieve it faster than competitors.
2- Search, select and hire truly effective leaders/managers.
3- Reconfigure your HR policies and organizational structure and make an assessment with competitors. If there are shoddy or average leaders/managers and/or employees remove them immediately from the organization.
4- You have to work with the best performers.
My question is "Who will be the winner?"
The winner will be the companies that are working with good leaders that are well experienced with strong know-how and developed skills, applying competitive innovation and best marketing strategies, and also creating operational excellence and organizational agility immediately and in the long-term with internationalization.
Who can provide good leadership and management for your business?
I have been 29 years in pharmaceutical and food industries. I see that only some leaders (20%) have a clear strong experience, knowledge and skills to achieve the top performance in operational excellence, organizational agility, innovation management, competitive marketing and brand management, effective selling, competitive intelligence, long-term sector analysis, talent management, problem solving, decision making, research and development, quality, new product or service development and collaborative culture.
For example CEO retirement age in the USA increased to 63 after the financial crisis. On the other hand it is 52 in some countries. This shows that some countries are wasting their potential power on growth and profit experience, know-how and skills or competitive power. I know that this is short-termism.
USA, Japan and Germany have high scores in leadership and management productivity in the business world.
Solution
You have to invest in:
1- Truly effective leadership and management.
2- Operational excellence.
3- Organizational agility.
4- Systematic and competitive marketing and innovation management.
5- Strong power branding and communication with customers.
6- Making local and global networking.
7- Measuring performance against the competition.
8- New product or service development.
9- Entering to new markets and internalization.
10- Mergers and acquisitions.
11- Reconfigurating organizational structure, hiring professional advice and/or hire the best performers while removing shoddy leadership and bad performers.
11- Training and developing organizational skills.
13- Rewarding and celebrating success.
14- Applying long-termism as a business strategy.
15- Making regular and continuous long-term sector analysis and competitive intelligence.
I am confident that innovative companies can enjoy a bright and competitive future by working with truly effective leaders and skilled people. So that they will save money and invest it for sustainable growth, profitability and competitive efficiency. Otherwise they can find themselves in the deep part of the Valley of Death by working with average or poor leaders and applying their short-term strategies.

The Valley of Death! Be Careful! Hiring Truly Effective Leaders/Managers is really hard!

Today we have many surveys and all of them confirm that the success of business is becoming increasingly dependent on the experience, know-how, ability and the skills of the people within the organization.
Today we have local and global companies and they are increasingly competing for the same market. On the other side there are increasingly changes in technology, services, customer needs, culture and lifestyle. When we look at GDP structures in economies; service sector is growing well and the others, industry and agriculture, are not growing due to the developments in technologies and processes or increasing automation and other reasons. Of course internalization of companies is creating challenges, opportunities and competition between local and global companies and a hypercompetitive business field is occurring for every company. This brings "The war for talent" as we have seen in the World Cup 2014.
Talent is the sum of a person's abilities; his/her experience, know-how, skills, intrinsic gifts, intelligence, character, attitude, judgement and drive. It also includes her/his ability in searching, learning, executing, problem solving and decision making.
The senior level leadership is one of the key areas in the success of business. Because they run the business. They should have the highly developed characteristics:
1- Authencity: The self-confidence and conviction are necessary to make hard decisions faster than competitors. Such leaders are likable, real and truly effective in communication and reaching people on an emotional level that moves the people. They are decisive and bold.
2- Visionary and Innovative: Truly effective leaders make competitive intelligence, long-term sector analysis, prepare, develop and implement the long-term marketing and innovation strategic plan, search and analyse changes in technology, services, lifestyle, customer needs and also existing and new competitors. They take necessary actions on time and faster than competitors. I believe that this is a special capacity to see the future and imagine the unimaginable.
3- Strong Penchant: Such leaders have the enough courage to bring teams together and they prefer to work with the truly effective leaders/managers to create operational excellence and organizational agility faster than competitors.
4- Strong Resilience, Agility and Emotionally Intelligent: Resilience, agility and emotional intelligence are linked and present in truly effective leaders. I have to say that such leaders should have though experience also.
I have worked in pharmaceutical and food industries and with many business leaders to whom I am grateful for their expertise and experiences after 1984 and now I know that authenticity is the top leadership success factor and it is followed by vulnerability, intuitive thinking and decision making, and tough empathy. I have also learned that behaviours like transparency, recognizing, promise keeping and trusting, respectful, fair treatment are fundamental for healthy engagement and collaborative working to create organizational alignment and agility. It is clear that human performance can be increased to the top level through strong, resilient, emotionally intelligent leadership and teamwork.
Therefore companies should work with the right and great leaders/managers. Such people should also have strong and effective experience, knowledge, integrity, intelligence, maturity, positive energy, energizing others, courage and execution.
Companies have to apply long-termism and work with the innovative leaders. These leaders have the daily and long-term habits for questioning, observing, networking, experimenting, and associational thinking to achieve high performance organization.
If you don't work with truly effective leaders you will find your business in the deepest part of "The Valley of Death" in the long-term. Be careful! Don't forget that average people can hire average or poor leaders/managers. This is a complex process. You can create profit in the short-term but you can not create growth and profit in the long-term.
If you work with the truly effective leaders/managers or winners you can create an organization that looks at business through customers' eyes. Work with the right people who win and create growth, profitability, competitive advantage and high customer value.

The Valley of Death, Be Careful! How Successful Leaders Manage Business, Marketing and Innovation for Sustainable Growth and Profitability

I have to ask you some questions at first!
Is your leadership authentic, researcher, learner, developer, implementer, improver, futurist, activist, thought leader, competition and customer intelligence source, networker, agile, problem solver, decision maker, long-termist, systematic innovator, collaborator, globalist, and strategist on business?
Does your leadership have the quality of being open and honest in expression to create trust, influence, operational excellence and agility within the organization?
I like the winning approach of Jack Welch (former CEO of GE) and his definition about lack of candor. "Lack of candor blocks smart ideas, fast action, and good people contributing all the stuff they have got. It is a killer."
Today companies are competing for talents, technologies and market leadership to have continuous growth and profitability. This competition is intensifying every day and it creates a hypercompetitive business world. Therefore the global race for knowledge and talent is accelerating.
When I look at the business world, innovation opportunities in growth and profitability for companies will come from the fields of climate/energy, health/nutrition, mobility, security and communication by using high technologies. These high technologies are biotechnology, nanotechnology, optical technologies, micro- and nanoelectronics, optical technologies, materials technology, services research and development, space technology, microsystems technology, information technology, communication technology, health technology, agro-food technology and production technologies. These key technologies, successful leadership and well education and training in business are the drivers of strategic marketing and innovation and also new products, processes and services in the global business world to have high competition power. Of course service and technological innovations should be linked to create success.
Therefore companies should focus in truly effective leaders, superior talent management, strategic marketing and innovation management, and strong R&D departments. Of course innovation can be achieved through new technologies, innovative services and creating new customer needs and also entering into a global business world which demands new solutions and answers for customers.
Peter Drucker (Management guru) definition is really excellent: "The business has two - and only two - basic functions: marketing and innovation. Marketing and innovation produce results: all the rest are costs."
Ralph Lauren (founder of Polo Ralph Lauren) definition is showing the importance of new products and services within the customers' eyes: "I don't design clothes. I design dreams". This means that you have to bring a value to customers. So that they will feelsuccessful and proud.
I see that the following key issues are crucial for business leaders/managers. They have to take action to create sustainable growth, profitability and competitiveness faster than competitors.
BUSINESS! HOW?
I can define the business as a profit seeking activity that provides products and services that satisfy consumers' needs. Profits are the lifeblood of a company. Business should create productivity and profits as incentives for innovation. If there is no profit, companies won't spend money for research and development (R&D), and they won't invest in producing and marketing new products or services.
Solution:
1-Prepare, develop and implement a business strategy that focuses on helping, supporting and engaging the customers to achieve their goals, what products or services to offer in short and long-term, and how to undertake related business activities efficiently and faster than competitors.
2- Apply long-termism as a business strategy.
3- Define the ways of changing the playing field through an acquisition, a new product, a new service and/or globalization.
4- Hire and work with truly effective leaders/managers. Therefore put the right people to the right jobs to drive operational excellence, organizational agility, and collaborative and competitive innovative culture within an aligned organization.
5- Seek out best practices, processes, technologies, services and execute them on the basis of systematic and continual improvement or reconfiguration.
6- Make competitive intelligence.
7- Make a long-term sector analysis and if necessary make healthy disengagement on time to protect your business from failures.
8- Provide governance, budgeting and resources for innovation separate from business as usual.
9- Train and develop your people in the organization in a continual manner.
10- Create a culture of candor in the organization.
11- Focus on productivity and provide continual increase.Lean the problems and solve them.
12- Take place in international markets before than others and benefit from the globalizing value chains.
13- Don't fail to the trap of competitive advantage. In today's hyper competitive world, there is a transient competitive advantage. Now you can have a competitive advantage but you can fail in 6 months or several years due the changes in technology, new products and services or competitors.
MARKETING! HOW?
I like this Japanese proverb; "Vision without action is a daydream. Action without vision is a nightmare".
The key marketing principle is to create value for its stakeholders by creating superior value for its target customers and collaborators. Therefore marketing activities must create superior value for its customers in a way that benefits the company and its collaborators. The created value by offering for target customers, collaborators, and the company should be greater than the value that created by competitors' offerings. Otherwise this will contribute inefficient marketing exchange and market failure.
There are five key activities to capture value in marketing management such as setting goals, developing a strategy, designing the tactics, defining an implementation plan, and identifying a set of control metrics to measure the success of the proposed action. Marketing strategy should outline the master plan of activities to achieve the company's goal and this is defined by two key decisions: identifying the target market and developing the offering's value proposition.
The question is how we can create superior value for customers, collaborators and company?
Solution:
1- Work with truly effective marketers. They should have strong experience, know-how and good skills (includes high emotional intelligence).
2- Identify target customers and group customers into segments. I see that there are many customer segments in the food industry and some of them don't exist in the Turkish market. This will create superior value for the right entrants on time.
3- Create effective customer value management and develop a value proposition and positioning strategy.
Sam Walton (founder of Walmart) has a perfect definition: "There is only one boss. The customer. And he can fire everybody in the company from the chairman on down, simply by spending his money somewhere else."
4- Effectively manage the company value creation and achieve a sustainable profit growth. Therefore increase sales revenues through price and/or by increasing sales volume, steal share from competitors, bring new customers, increase sales to existing customers, decrease costs of goods sold, optimize marketing costs, as well as lowering other costs such as administrative, capital, supply, and process.
Profit growth can also be obtained through mergers and acquisitions. Therefore look at external opportunities (local and global).
5- Make competitive intelligence. The organizations should create a competitive intelligence function for surviving because we are living in a hypercompetitive and the digital age.
According to Maria Ioia; (New Rules of Competitive intelligence) Competitive intelligence:
a- Keeps the business at the cutting edge.
b- Provides healthy risk management.
c- Collects information to make better and competitive decisions.
Competitive intelligence will provide all of the necessary information to create a sustainable competitive advantage. Of course you have to reconfigure your actions according to the changes in technology, services, processes, customer needs and living culture.
6- Develop and implement right marketing strategy with tactics. Link your strategy and tactics. Focus on your product, service, brand, price, incentives, communication, and distribution.
7- Apply effective communication management. There are a lot of changes in communication methods due to the developments in technology. Now we have TVs, prints, one-on-one communication, company driven communication, and customer driven social media interactions. Communication is a value-creation process. When you prepare designing the offerings of the communication campaign you have to consider five Cs or customers, competitors, collaborators, company, and context. Finally you have to evaluate communication effectiveness.
8- Effectively manage customers and create customer loyalty.
9- Effectively manage new products, technologies, and services.
10- Apply effective product-line management.
11- Develop and implement an effective marketing plan and reconfigure it regularly. A good marketing plan should include executive summary, situation analysis, goal, strategy, target market, value proposition, tactics, implementation, control and exhibits.
12- Apply effective packaging and color management.
13- Respect regulatory standards and manage well.
14- Effectively manage quality. Don't fail!
15- Your key processes should also be opportunity identification, new product and/or service development, customer attraction, customer retention and royalty building and order fulfillment.
16- Effectively manage mega-retail marketing and demonstrate and document the profits they will make if they carry your products. This is a battle and it will increase. Be careful!
17- Consider social and environmental impacts of your products and services.
INNOVATION! HOW?
Many leaders/managers see the innovation as the new product development and launching. Some others see innovation as a magic. These are not correct. Innovation is a systematic and continuous development and improvement processes that cover all of the business operations in an organization. People from top level to the bottom, everybody should work in highest alignment and improve and also make better their daily operations faster than competitors.
Innovation is a management process. Traditional industries such as manufacturing, retail and agriculture continue to suffer in the current economic climate and the role of innovation is being a key competitive factor for future local and global competitiveness. In order a company to compete on the local and global stage, not just on price but also quality, consistent, fresh and new ideas and their execution are key.
Sergey Brin (Co-founder of Google) definition is really fantastic: "The fact is coming up with an idea is the least important part of creating something great. The execution and delivery are what's key."
Are all of these improvements sufficient for creating competitive advantage? The answer is "no".
Solution:
1- Establish an innovation department, strong R&D and customer immersion lab. Hire and work with well experienced people who have strong know-how and personal skills. Encourage and nurture disruptive individuals also.
2- These people should know the local and global markets, supply, operations, process, regulations, quality, new product development, marketing, sales, power branding, customer needs, finance, talent managing, technology, collaborators, competitors, and last and important one "Innovation Management".
3- Effectively finance innovation activities. For example top 20 spenders for innovation are spending 8.3% (average value) of their annual sales to R&D. Global innovation 1000 companies had $17.7 trillion in sales in 2013.
4- Incorporate CEO ownership. Innovation people should report directly to CEO.
5- Perform a culture of rewarding and celebrating the innovation success.
6- Develop and implement a marketing and innovation strategy. It should contain short and long-term competitive and systematic marketing and innovation development and implementation strategies.
7- Make competitive intelligence.
8- Perform a long-term sector analysis.
9- Go to new markets (local and international), and also bring and create new technologies, new products, new concepts, and new services.
10- Provide a better and continuous communication with customers.
11- Create openness to new ideas from competitors, customers, collaborators, suppliers, other industries and your company.
12- Customize your products to local markets and geographies.
13- Create human behavior change, commitment and a collaborative culture across functions, networks and geographies.
14- Create a passion for and pride in your products and services offered to customers.
15- Strongly identify customer experience and make necessary reconfigurations on time.
16- Always offer advantaged products and services better than competitors.
17- Produce prototypes faster than competitors and test them with real customers.
18- Be faster than competitors.
19- As a leader, develop and implement a culture of innovation that ensures that your chosen innovation strategy is clearly aligned with your overall company strategy.
20- The key finding is that culture is key to innovation success, and its impact onperformance is measurable.
21- Follow and understand emerging technologies and trends and also apply faster than competitors.
22- Generate customer insights and engage with customers effectively.
23- Make a market potential assessment.
24- Make a technical risk assessment.
25- Use internal and external sources (local and global) for excellence in innovation.
26- Innovators should be in every phase of innovation such as ideation, project selection, product or service development and also commercialization.
27- Effectively manage product life-cycle.
28- Innovation success is not easy. Consider different factors, including your company’s openness to new ideas, its ability to manage innovation projects from conception to market launch, to kill projects early on, if necessary, and to tie new product and/or service development tightly to specific your companies' competitive financial, sales and marketing goals.
29- Be close to customers or users. Catch their unmet and unarticulated needs and experiment them.
30- Take calculated risks.
CONCLUSION
If you work with the truly effective leaders/managers or authentic leaders/managers, or winners you can create an organization that looks at business through customers' eyes to create competitive value. Work with the right people who win and create sustainable growth, profitability, competitive advantage and high customer value.
You need to be aware of the Valley of Death! Your people should have true skills and available resources to create a successful business, marketing and product innovations to ensure products do not die in the Valley of Death.
